AEO in-house or with an agency: how to decide

What an in-house AEO program needs, when an agency gets you there faster, and how to combine the two.

Key takeaways
  • In-house AEO works when you have content, technical and outreach skills plus the tools to measure AI answers.
  • An agency is faster when measurement, outreach or method is missing.
  • The hybrid model keeps writing in-house and brings strategy, tools and checks from outside.

You can run answer engine optimization (AEO) in-house if your team can do four things: measure your visibility in AI answers, plan and write content for it, fix the technical side, and earn mentions on the sources engines trust. If one of those is missing, an agency, or a hybrid of the two, gets you there faster.

What an in-house AEO program needs

  • Measurement: tooling that tracks citations and mentions across engines, on a fixed prompt set, against competitors.
  • Content: writers who can work from briefs built on intent, entities and the questions behind each prompt.
  • Technical access: someone who can change templates, schema, robots rules and llms.txt.
  • Outreach: a person who can earn coverage on roundups, reviews and industry publications.
  • Method: a plan that connects all four, with priorities set by data.

When in-house works

If you already have a strong content team, developer time and a budget for tooling, in-house AEO can work well. Your team knows the product best, and the knowledge stays with you.

When an agency is faster

Measurement is the most common gap: AI visibility is hard to track without purpose-built tools. Outreach is the second, because it depends on relationships and time. An agency also brings a tested method, which saves the months a team spends learning by trial.

The hybrid model

Many teams combine the two. The agency sets the strategy, builds the keyword research and content plan, writes a brief for every page, gives your writers its content tools and checks their pages each month. Your team writes and publishes. Outreach and technical work go to whoever has the capacity.

This is one way we work with in-house teams at Sociobright: our team guidelines, briefs and tools, your writers, and a monthly review.

Questions

Can I do AEO in-house, or do I need an agency?

You can do it in-house with measurement tools, content and technical skills and outreach. Without measurement or outreach, an agency or a hybrid model is usually faster.

What does the hybrid model include?

Agency strategy, keyword research, a content plan, a brief for every page, content tools and monthly checks, with your team writing and publishing.
